Today is Black Friday, and the loudest advertisers in the auction are fighting over strangers.
You do not have to. You already have a list of people who paid you, read your emails and told you what they wanted. (My Black Friday budget plan explains why the auction is brutal this week.) Every one of them is a cheaper conversation than a stranger, and most businesses never have it.
Black Friday is a retention event for anyone who sells a service. The cheapest sale in an expensive auction is the one to a person who already trusts you.
Why is reactivation the smartest Black Friday play for a service business?
Because trust is the expensive part, and you already paid for it.
Strangers cost more this week
Late November is the busiest stretch of the year for ad buyers. AdRoll's Q4 report puts display CPMs up 39% year over year in Q3 and notes the holiday peak has five fewer days this year.5 That pushes retailers to bid hard in a smaller window.
Past buyers already know the answer
A past buyer has seen your work, your delivery and your follow-up. They do not need convincing that you are real. They need a reason to come back and a clear, easy way to do it. That is a much smaller job than winning a stranger.
How do you build the audience?
With a clean list and a short checklist.
What Meta lets you upload
As I covered in warm audiences that still work, Meta's Help Center lists a customer list custom audience as one where you upload a list of customer emails or phone numbers to match with Meta users. It sits alongside website, app, catalog and offline audiences.1
How to format and what to accept
Meta's developer documentation says to trim leading and trailing white space and lowercase email addresses before hashing, and to include the country code on phone numbers.2 Data must be hashed with SHA256.3 You must also accept Meta's Custom Audience Terms before creating a customer file audience.3 And, in the documentation's words, as the owner of your business's data, you are responsible for creating and managing it.3
- Export buyers from your payment processor or CRM, with email and phone where you have them.
- Remove anyone who asked not to be contacted, anyone who left on bad terms and anyone with an open dispute.
- Clean the file: trim spaces, lowercase emails, add country codes.
- Split into recent (last 90 days), established and lapsed (no purchase or contact for a long stretch).
- Upload each segment as its own audience with a clear name and date.
- Exclude the recent segment from the win-back audience so nobody gets the wrong message.
Ben Heath argued for advertising to past buyers in a video posted on February 27, 2024: "you do want to advertise to people who have bought from you previously to get them to buy again."6 He notes that a lot of advertisers disagree. In a service business with a real next offer, I side with him, and the next section is about what that offer should be.
What should past buyers be offered?
Something relevant, not something cheap.
Three plays that work without wrecking your price
- The next step. A client who finished a program is ready for the logical continuation, an advanced phase or an implementation block. Describe it plainly.
- The results review. Invite buyers to a short call to look at what they achieved and what is next. The offer is attention and clarity.
- The loyalty rate with a real reason. If you do offer a better price, tie it to something true: they were early, they referred someone, they are committing to a longer period. A random discount teaches people to wait for one.
| Blanket discount | Relevant next step |
|---|---|
| Same offer to everyone | Different message for recent, established and lapsed |
| Trains buyers to wait for sales | Reinforces why they bought the first time |
| Competes on price in a loud week | Competes on trust in a quiet audience |
| Hard to undo | Easy to repeat next quarter |
What to say
Keep it human. Acknowledge the history. "It has been a while since we worked together, and I have been thinking about what comes next for what you built." Then give one clear action. Resist the urge to write like a retailer.
What data should stay out of an upload?
Anything where being on the list reveals something private.
The GoodRx lesson
In February 2023 the FTC announced an enforcement action against GoodRx. The agency said GoodRx compiled lists of users who bought heart disease and blood pressure medications and uploaded their contact details and mobile advertising IDs to Facebook to target them with health ads. GoodRx paid a $1.5 million civil penalty, and the case was the first time the FTC took action under its Health Breach Notification Rule.4
Has taken enforcement action for the first time under its Health Breach Notification Rule.
A rule for every business
You may not run a health business. The principle still applies, and the court-and-regulator picture is laid out in my HIPAA tracking pixel piece. If the name of the audience, or the fact someone is in it, would reveal a health condition, a financial hardship or any other private situation, do not build it. Segment by what they bought from you, such as "completed program A," not by the sensitive reason they bought it.
If you handle regulated data, a lawyer should review the plan. This is general education, not legal advice.
What does the follow-up look like?
Thank them first, then ask.
A simple three-touch sequence
- Touch one: a short thank-you and an update on what you have built since they last heard from you.
- Touch two: the specific offer, with one clear action.
- Touch three: a final note with an honest end date.
Run it as an ad sequence and an email sequence together. The ad finds the person in their feed. The email catches them in their inbox. Both point to the same page.
- Payment historyExport buyers from your processor or CRM
- Clean and excludeFormat the file, drop anyone who opted out
- SegmentsRecent, established and lapsed audiences
- Three touchesThank you, the offer, an honest end date
- Cash collectedMeasured within thirty days
Do not spend Black Friday begging strangers when your best audience is already in your payment history.
How do you know it worked?
Judge it by money returned, not by clicks.
Three honest measures
- Replies and booked calls from the list, not link clicks. A past buyer who clicks and does nothing is a signal to rewrite the offer.
- Cash collected from the segment within thirty days of the first touch. A reactivation campaign is a cash event, so measure it as one.
- Unsubscribes and complaints. If they spike, you spoke to the list like a stranger. Slow down.
Write the numbers down next to the segment name and date. Next quarter, you will repeat what worked and drop what did not.
After a decade inside ad accounts, the ones I trust most treat the customer list as an asset on the balance sheet, not a file in a folder. Build it, keep it clean and speak to it with respect. If you want a second set of eyes on how your list and audiences are structured, reach out.

Questions people ask
How do I reactivate past customers with Meta ads?
Upload your customer list as a customer list custom audience, split it into recent, established and lapsed buyers, and show each group a different offer. Meta's Help Center lists customer list audiences, built from emails or phone numbers, as a core custom audience type.
How must I format customer data before uploading it to Meta?
Meta's developer documentation says to trim white space and lowercase email addresses, include country codes on phone numbers, and hash the data with SHA256. You must also accept the Custom Audience Terms before creating a customer file audience.
What customer data should never go into an ad audience?
Anything where being on the list reveals something sensitive, such as a health condition. The FTC's 2023 GoodRx action involved lists of users who bought certain medications that were uploaded to Facebook for ad targeting, and the company paid a 1.5 million dollar civil penalty.
Should past buyers get a discount?
Not by default. A relevant next step, a results review or a fair loyalty offer often works better than a blanket price cut, and it protects your price.
